8 Signs You Need a New Roof (And What Happens If You Wait)

Most roofs do not fail dramatically. They degrade gradually — until a leak reveals itself during the first hard rain of the season, or a buyer’s inspector flags the roof during escrow. Knowing the warning signs lets you act before the problem becomes significantly more expensive.

1. Your Roof Is Past Its Expected Lifespan

Age alone does not mean replace — but it means inspect. Asphalt shingles are typically expected to last 20–30 years; concrete tile, 40–50 years. If your roof is approaching or past these milestones with no professional inspection in the past 2–3 years, schedule one. Issues found early are significantly cheaper to address.

2. Granules Accumulating in Your Gutters

Asphalt shingles are coated in granules that protect the asphalt layer from UV degradation. As shingles age, granules loosen and wash into gutters. Heavy granule loss means the shingles are losing their UV protection and will deteriorate rapidly. If you are seeing heavy black or gray grit in your gutters, your shingles are communicating their condition clearly.

3. Shingles Are Curling, Cracking, or Buckling

Curling at the edges (cupping) or in the middle (clawing) indicates that shingles are at the end of their lifespan. Cracked or brittle shingles break under foot traffic and wind. Either condition leaves the underlayment exposed and accelerates failure.

4. Broken, Cracked, or Slipped Tile

Individual tile damage can often be repaired. But widespread cracking or multiple slipped tiles — especially if the roof is 20+ years old — often indicates the underlayment beneath the tile has failed. Water can be entering the roof system even when tiles look intact from the ground.

5. Interior Water Stains or Active Leaks

Ceiling stains are often visible far from the actual entry point — water travels along rafters and sheathing before dripping through. Multiple stains in different areas usually indicate widespread failure rather than an isolated issue. A single repair can address a single point of failure; multiple stains suggest a more systemic problem.

6. Daylight Visible from the Attic

Go into your attic on a sunny day and look up. Any light coming through the roof deck means there are gaps in your roofing system. If light gets through, so does water and cold air — and over time, insects and pests as well.

7. Sagging or Soft Spots on the Roof Deck

Walk carefully along the roofline or check from the attic. A soft, spongy feeling when walking the roof indicates moisture-damaged sheathing. This is a structural issue — deferred maintenance here leads to rot that spreads to rafters and framing, turning what could have been a $15,000 roof replacement into a $30,000+ structural repair.

8. Recurring Repairs That Do Not Hold

If you have had the same leak repaired two or three times and it returns after rain, the root cause has not been addressed. This often means the failure is in the underlayment, the deck, or widespread enough that spot repairs are ineffective. A comprehensive inspection will tell you whether continued repair makes financial sense.
